Across more than ten years of equipping fitness projects — clubs, boxes, hotels, care homes, municipalities — the same ten mistakes keep returning, and none of them are matters of taste or budget: they are structural errors that cost real money over five to ten years of operation. Each one costs 3 to 30 times more to correct than to prevent. Here they are, with the real cost each generates and the concrete fix, drawn from field observation rather than generic statistics.
1. Under-specifying the floor to save 10 percent of the budget
The most frequent and most expensive error. Rubber tiles get treated as a compressible line — “10 mm everywhere will do”. Under a free-weights zone, a 10 mm floor fails within 6–12 months: compression under rack uprights, cracking at drop points, vibration into the structure and the neighbours. 2. Pushing machines against the walls without thinking about circulation
Every operator’s instinct is to hug the walls to “free the centre”. The result: rear adjustments become unreachable, the service technician has to dismantle machines to work on them, and members collide at peak hours. Keep 60–90 cm behind each guided machine and 90–120 cm between facing units, and validate a dimensioned 3D layout before ordering — it costs nothing and prevents a re-fit at month six.
Real cost: a re-layout, handling, and a closed trading day.
3. Spending 50 percent of the budget on cardio and 20 percent on strength
A decade ago gyms were cardio factories; today the dominant demand is strength and functional training, yet projects still line up eight treadmills and two machines. Cardio is the most expensive line, ages fastest and suffers most from technology obsolescence. A 35 percent cardio / 40 percent strength / 15 percent functional / 10 percent flooring split matches current member behaviour far better.
Real cost: early renewal of surplus cardio plus the strength stations you now lack.
4. Buying home-grade equipment “because usage is light”
The argument recurs in hotels (“guests only train twenty minutes”) and small gyms. The problem is not session intensity but cumulative frequency: a hotel treadmill used three hours a day accumulates a thousand hours a year, far beyond any domestic design. At month 18 the bearings are gone, the upholstery cracked, and the first bad review is online. Beware equipment marketed as “semi-professional” — that class does not exist in EN ISO 20957: the standard knows H (home), S (commercial) and I (institutional/inclusive) only. Specify Class S.
Real cost: replacement at 2–3 years instead of 10–15 — total cost of ownership doubled.
5. Ignoring acoustics until the first neighbour complaint
A gym in a commercial unit with residential or office neighbours is an acoustics project. Bar drops, treadmill vibration and machine noise cross untreated partitions. Curative insulation costs 10–20 times the preventive package: 30–40 mm damping floor in the right zones, drop rules, and adapted opening hours in sensitive slots.
Real cost: 5,000–15,000 EUR of remedial works plus the risk of administrative closure.
6. Signing an equipment order before the grant file is lodged
Specific to municipalities and public institutions: most public funding schemes require that works have not started and equipment has not been ordered before the application is lodged. A signed quotation or dated purchase order before the acknowledgement of receipt makes the project automatically ineligible — irreversibly. See our guide to funding a sports facility.

7. Choosing a supplier without checking spare-parts availability at year five
Price and lead time are always compared; the third criterion — availability of wear parts (cables, treadmill belts, upholstery) at years five and ten — is rarely asked. A supplier with local stock ships in 48 hours; an importer ordering from Asia immobilises the machine for three to four weeks. Across a 30-machine fleet that difference is 30–60 machine-days lost per year.
Real cost: 30–60 days of downtime a year, and the member churn that follows.
8. Neglecting the stretching and mobility zone
The poor relation of most projects we audit: 4 m2 and three mats squeezed between the changing rooms and the plant room. Yet this is the zone most valued by three growing audiences — female members, seniors, and functional athletes post-workout. Ten to fifteen square metres of soft matting with a mirror and wall bars transforms perceived experience for under 2,000 EUR excluding VAT.
Real cost: lost revenue on your fastest-growing member segments.
9. Opening without a preventive maintenance contract
“We’ll deal with it when it breaks” guarantees that wear parts fail in service: cables at 24–36 months, treadmill belts at 2–4 years, upholstery at 3–5. Preventive maintenance costs 2–4 percent of fleet value per year; premature machine replacement costs 50–100 percent of its value — a one-to-twenty ratio. 10. Not archiving compliance documentation at opening
The conformity certificates — EN ISO 20957 indoors, EN 16630 outdoors, EN 1177 for surfacing — must be archived at delivery, not requested “when needed”. After an accident, the first document insurer and court ask for is the certificate of the machine involved; if it does not exist, the presumption of fault is immediate. What is the single most expensive fit-out mistake?

How much clearance do machines really need?
